Konkurenter, tecknologi, och kunder kan alla snabbt f\u00f6r\u00e4ndras. Men trotts detta s\u00e5 fokuserar vi allt f\u00f6r ofta p\u00e5 vad team skall &#8220;g\u00f6ra&#8221; ist\u00e4llet f\u00f6r vad de skall &#8220;uppn\u00e5&#8221;.<\/strong><\/p>\n<p><\/p>\n<\/div>\n<\/div><\/div>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">N\u00e4r vi har en maskin s\u00e5 \u00e4r det l\u00e4tt att m\u00e4ta dess &#8220;prestanda&#8221;. Antal producerade enheter per tidsperiod \u00e4r ett exempel. G\u00e5r detta nummer upp s\u00e5 \u00e4r maskinen mer effektiv. Men m\u00e4nniskor \u00e4r inte maskiner. Trots detta s\u00e5 m\u00e4ter vi ofta dess effektivitet som om de vore det.<\/p>\n<p><\/p>\n<p><\/p>\n<ul class=\"wp-block-list\">\n<li>Telefonsamtal per timme<\/li>\n<li>Antal st\u00e4ngda \u00e4renden per timme<\/li>\n<li>M\u00e4ngden ny funktionalitet som levereras<\/li>\n<li>M\u00e4ngden enheter producerade<\/li>\n<li>och s\u00e5 vidare<\/li>\n<\/ul>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">\u00c4ven om alla dessa m\u00e4tetal kan s\u00e4gas m\u00e4ta &#8220;prestanda&#8221; s\u00e5 s\u00e4ger de inget, eller v\u00e4ldigt lite, om vad vi &#8220;uppn\u00e5tt&#8221;. Vilket v\u00e4rde, om n\u00e5got, har vi skapat?<\/p>\n<p><\/p>\n<p><\/p>\n<h2 class=\"wp-block-heading\">KPI:er och vanliga misstag med dem<\/h2>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">N\u00e4r n\u00e5gon kommer in i rummet och presenterar ett nytt KPI (Key Performance Indicator) som vi skall b\u00f6rja m\u00e4ta s\u00e5 brukar jag bli lite reserverad. Inte f\u00f6r att KPI:er inte kan vara v\u00e4rdefulla utan f\u00f6r att vi ofta beg\u00e5r misstag med dem. Det f\u00f6rsta \u00e4r att vi ofta misslyckas med att kommunicera och introducera dem. Flertalet g\u00e5nger har bevittnat en introduktion av ett KPI som g\u00e5tt till p\u00e5 f\u00f6ljande s\u00e4tt:&nbsp;<\/p>\n<p>-&#8220;Vi skall b\u00f6rja m\u00e4ta antalet \u00e4renden&nbsp;per agent&#8221;. Japp, det \u00e4r allt&#8230; bara det och sedan l\u00e4mnar de rummet.<\/p>\n<p>Varf\u00f6r anser jag att detta \u00e4r ett d\u00e5lig&#8230; nej, uselt s\u00e4tt, att introducera ett KPI? Till att b\u00f6rja med s\u00e5 f\u00f6rklarar det ingenting om &#8220;varf\u00f6r&#8221;.<\/p>\n<p>En vanlig reaktion n\u00e4r m\u00e4nniskor inte f\u00e5r n\u00e5gon f\u00f6rklaring \u00e4r att de f\u00f6rs\u00f6ker komma p\u00e5 en. Givet den uppenbara brist p\u00e5 transparens som finns i ovan n\u00e4mnda KPI s\u00e5 kan agenterna ifr\u00e5ga b\u00f6rja t\u00e4nka saker som:<\/p>\n<ul>\n<li>&#8220;Litar de inte p\u00e5 oss?&#8221;<\/li>\n<li>&#8220;Tror de inte att vi verkligen jobbar hela dagen?&#8221;<\/li>\n<li>&#8220;Vill de f\u00e5 reda p\u00e5 vem som har minst antal \u00e4renden? Varf\u00f6r? Skall de g\u00f6ra sig av med en av oss?&#8221;<\/li>\n<\/ul>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">Alla dessa kan vara legitima sk\u00e4l bakom KPI:et. Hur ska de kunna veta, de fick ju ingen f\u00f6rklaring. Men KPI:et kan ocks\u00e5 vara ett resultat av en \u00f6nskan att se till att en liten delm\u00e4ngd individer inte \u00e4r \u00f6verbelastade med arbete, eftersom man verkligen bryr oss om dem. Kanske vill man identifiera kunskapsluckor och tillhandah\u00e5lla kunskapsdelning. Po\u00e4ngen \u00e4r att mottagarna av ett d\u00e5ligt kommunicerad KPI inte har n\u00e5got s\u00e4tt att veta.<\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">S\u00e5 n\u00e4r man introducerar ett KPI s\u00e5 skall man vara tydlig med att f\u00f6rklara varf\u00f6r vi g\u00f6r det. F\u00f6rklara vad det kommer hj\u00e4lpa oss att identifiera och vad v\u00e5r plan \u00e4r f\u00f6r att hantera det om KPI:et skulle signalera ett problem.<\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">Den andra anledningen till mina reservationer brukar vara det faktum att vi ofta missbrukar eller missf\u00f6rst\u00e5r de KPI:er vi m\u00e4ter. Innan vi introducerar ett KPI m\u00e5ste vi som skapare av det f\u00f6rst\u00e5 vad det \u00e4r och vad det inte \u00e4r. Om vi m\u00e4ter antalet nya funktioner som levereras och misstar det f\u00f6r att n\u00f6jdhet hos kunder s\u00e5 riskerar vi att basera beslut p\u00e5 felaktiga data. Ist\u00e4llet \u00e4r de flesta KPI:er ett m\u00e5tt p\u00e5 effektiviteten av en process i ett ofta mycket komplicerat n\u00e4tverk av beroende processer. Det \u00e4r inte vad den vi faktiskt &#8220;uppn\u00e5dde&#8221;. S\u00e5 ett KPI i sig ger s\u00e4llan en fullst\u00e4ndig bild.<\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">Om vi m\u00e4ter &#8220;antal \u00e4renden&nbsp;per agent&#8221; men inte m\u00e4ter saker som<\/p>\n<p><\/p>\n<p><\/p>\n<ul class=\"wp-block-list\">\n<li>vilken typ av \u00e4renden&nbsp;det \u00e4r<\/li>\n<li>hur m\u00e5nga individer som var involverade i att l\u00f6sa dem<\/li>\n<li>hur l\u00e5ng tid det tar att l\u00f6sa \u00e4renden och hur mycket av denna tid som \u00e4r bortom agentens kontroll<\/li>\n<\/ul>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">s\u00e5 kan du mycket enkelt komma att tro att den agent som egentligen levererar mest &#8220;v\u00e4rde&#8221; till dina kunder \u00e4r den s\u00e4msta i ditt team.<\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">S\u00e5 innan du anv\u00e4nder ett KPI skall du s\u00e4kerst\u00e4lla att du<\/p>\n<p><\/p>\n<p><\/p>\n<ul class=\"wp-block-list\">\n<li>f\u00f6rst\u00e5r vad det \u00e4r du m\u00e4ter<\/li>\n<li>f\u00f6rst\u00e5r vad numret faktiskt visar dig<\/li>\n<li>f\u00f6rst\u00e5r att KPI:er ofta driver beteenden i ditt team, n\u00e5got som ofta f\u00f6rbises och \u00e4r o\u00f6nskat. Du m\u00e4ter&nbsp; &#8220;antal \u00e4renden per agent&#8221;, anser du att d\u00e5lig kundsupport f\u00f6r att snabbt st\u00e4nga \u00e4renden \u00e4r en bra sak?<\/li>\n<li>f\u00f6rst\u00e5 vad dina KPI INTE visar dig<\/li>\n<li>kan f\u00f6rklara all detta f\u00f6r andra<\/li>\n<\/ul>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">N\u00e4r allt detta \u00e4r p\u00e5 plats och f\u00f6rklarat \u00e4r det viktigt att inte fokus p\u00e5 det faktum att KPI:er (oftast) visar dig med vilken &#8220;prestanda&#8221; n\u00e5got som &#8220;gjordes&#8221;. Det s\u00e4ger dig ofta ingenting om vad som &#8220;uppn\u00e5ddes&#8221;.<\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">Om du ist\u00e4llet bryr dig om vad vi &#8220;uppn\u00e5r&#8221; och inte bara vad vi &#8220;g\u00f6r&#8221; s\u00e5 beh\u00f6ver vi t\u00e4nka annorlunda.<\/p>\n<p><\/p>\n<p><\/p>\n<h2 class=\"wp-block-heading\">KPI:er med ett annat fokus<\/h2>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">S\u00e5 om vi ist\u00e4llet vill titta p\u00e5 effekterna av det arbete vi g\u00f6r och se vad teamet &#8220;uppn\u00e5tt&#8221;, vilken typ av m\u00e4tningar kan vi d\u00e5 anv\u00e4nda? Exempel kan vara<\/p>\n<p><\/p>\n<p><\/p>\n<ul class=\"wp-block-list\">\n<li>Kundn\u00f6jdhet<\/li>\n<li>Dagliga aktiva anv\u00e4ndare<\/li>\n<li>Antal support \u00e4renden per 100 kunder<\/li>\n<\/ul>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">-&#8220;V\u00e4nta, va? Har vi inte precis klargjort att antalet support \u00e4renden var ett d\u00e5ligt m\u00e4tetal?&#8221;<\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">Skillnaden kan verka subtil men i verkligheten \u00e4r den enorm. I det f\u00f6rsta exemplet m\u00e4tte vi antalet \u00e4renden agenten st\u00e4ngde per dag, agenternas prestanda kring att st\u00e4nga \u00e4renden. Detta KPI kan f\u00f6rb\u00e4ttras genom faktiska positiva \u00e5tg\u00e4rder men det kan ocks\u00e5 f\u00f6rb\u00e4ttras genom att en agent &#8220;stressar och arbetar \u00f6vertid&#8221;, &#8220;skapar \u00e4renden i systemet f\u00f6r snabba och enkla saker som agenterna vanligtvis bara fixar&#8221; eller i v\u00e4rsta fall &#8220;ger s\u00e4mre kundservice f\u00f6r att st\u00e4nga \u00e4renden snabbare &#8220;. Ingenting i KPI:et sj\u00e4lvt fokuserar p\u00e5 att vi uppn\u00e5r n\u00e5gon form av positiv p\u00e5verkan f\u00f6r kunden som leder till att de blir glada \u00e5terkommande kunder hos oss.<\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">I det andra fallet m\u00e4ter vi ist\u00e4llet hur m\u00e5nga anv\u00e4ndare som beh\u00f6ver support. F\u00f6r att detta KPI ska bli framg\u00e5ngsrik vill vi att den ska r\u00f6ra sig ned\u00e5t. Detta g\u00f6r det m\u00f6jligt f\u00f6r oss att se till att v\u00e5rt arbete uppn\u00e5r resultat genom att f\u00e4rre kunder beh\u00f6ver support. F\u00f6r att n\u00e5 detta m\u00e5l kan vi fokusera p\u00e5 saker som att rensa upp teknisk skuld, effektivisera installationsprocessen, implementera ett fantastiskt FAQ-system eller s\u00e5 kan vi arbeta med andra avdelningar f\u00f6r att se till att hela processen fr\u00e5n f\u00f6rs\u00e4ljning till installation \u00e4r sammanh\u00e4ngande och smidig. Den tid som sparas av att f\u00e4rre m\u00e4nniskor beh\u00f6ver kontakta support kan sedan anv\u00e4ndas f\u00f6r att ge de kunder som fortfarande beh\u00f6ver upps\u00f6ka support en \u00e4nnu b\u00e4ttre upplevelse.<\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">&#8220;Agile Leadership Toolkit&#8221; i &#8220;Professional Scrum Series&#8221; anv\u00e4nder uttrycket KVI:er (Key Value Indicator). Du kan skapa KPI: er som inkapslar exakt samma sak. Men vad KVI g\u00f6r \u00e4r att visa ett \u00e4ndrat&nbsp;fokus som blir en integrerad del av KVI:et. Fr\u00e5n att fokusera p\u00e5 vad vi &#8220;g\u00f6r&#8221; till att fokusera p\u00e5 vad vi &#8220;uppn\u00e5r&#8221;. Av den simpla ser jag ett v\u00e4rde f\u00f6r de olika namnen. Ett KPI kan skapas f\u00f6r att fokusera p\u00e5 kundens inverkan och v\u00e4rde f\u00f6r f\u00f6retaget, eller inte, och \u00e4nd\u00e5 vara ett KPI. Men ett KVI kan aldrig INTE fokusera p\u00e5 detta och fortfarande vara ett KVI.<\/p>\n<p><\/p>\n<p><\/p>\n<h2 class=\"wp-block-heading\">3 steg mot ditt f\u00f6rsta KVI<\/h2>\n<p><\/p>\n<p><\/p>\n<h3 class=\"wp-block-heading\">Steg 1:<\/h3>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\"><b>Skapa en tydlig kundeffekt<\/b><\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">Hur drar kunden nytta av detta? Lindrar vi en existerande sm\u00e4rta eller ger vi dem n\u00e5got nytt?<\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\"><strong>Exempel:<\/strong> Genom att inte beh\u00f6va kontakta support lika mycket s\u00e5 sparar de tid och frustration. De kunder som fortfarande beh\u00f6ver kontakta support kommer att h\u00e4lsas av agenter med mer tid och energi f\u00f6r att l\u00f6sa deras \u00e4renden.<\/p>\n<p><\/p>\n<p><\/p>\n<h3 class=\"wp-block-heading\">Steg 2:<\/h3>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\"><b>Visualisera hur detta skapar v\u00e4rde f\u00f6r f\u00f6retaget<\/b><\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">Hur skapar kundeffekten pengar f\u00f6r f\u00f6retaget?<\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\"><strong>Exempel:<\/strong> Mer tid f\u00f6r att fokusera p\u00e5 de sv\u00e5ra \u00e4rendena g\u00f6r att vi kan skapa n\u00f6jdare kunder som kan agera ambassad\u00f6rer f\u00f6r v\u00e5rt f\u00f6retag och generera fler aff\u00e4rer.<\/p>\n<p><\/p>\n<p><\/p>\n<h3 class=\"wp-block-heading\">Steg 3:<\/h3>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\"><strong>V\u00e4lj ett m\u00e5tt som m\u00e4ter v\u00e4rde<\/strong><\/p>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">Med kundeffekten och f\u00f6retagets v\u00e4rde identifierade kan vi skapa v\u00e5rt KVI. Denna process \u00e4r ofta iterativ och med input fr\u00e5n olika medlemmar kan flera KVI:er testas \u00f6ver tid f\u00f6r att g\u00f6ra KVI:et b\u00e4ttre och b\u00e4ttre.<\/p>\n<p><\/p>\n<p><\/p>\n<h2 class=\"wp-block-heading\">Skapa tillsammans<\/h2>\n<p><\/p>\n<p><\/p>\n<p class=\"wp-block-paragraph\">F\u00f6r att ett team ska k\u00e4nna \u00e4garskap b\u00f6r de vara en del av att identifiera och skapa KVI:et. Om ett team k\u00e4nner till och st\u00e5r bakom ett KVI av <i>&#8220;Antal dagliga support\u00e4rendena per 100 kunder&#8221;<\/i> kommer de att ha detta i bakhuvudet n\u00e4r de bygger l\u00f6sningar.
